Willett conferma gli obiettivi - ottimizzare lorganizzazione per garantire al cliente il servizio migliore - e rivede la tattica. Loriginaria regione unica europea, governata dalla Germania, si arricchisce di quattro sotto-aree dotate di un centro e di un magazzino propri, da cui il personale commerciale e di servizio garantirà un più stretto contatto con i clienti e la massima velocità di consegna. La multinazionale della marcatura ritocca così loriginario progetto organizzativo, stimolata da un vivace sviluppo del business e dallesigenza di snellire logistica e burocrazia. Una volta messi a punto tutti gli strumenti, le quattro subregioni nordica, centrale, mediterranea e anglosassone, saranno in grado di garantire consegne di macchinari e materiali di consumo entro le 48 ore, e di fatturare direttamente dalla filiale guida le vendite a tutti i clienti della stessa area. Un modello di flessibilità Il modello che ha ispirato il management della Willett è improntato al sacro principio della flessibilità. «In un primo momento - spiega lamministratore delegato della filiale italiana, Enzo Benedetti - lo sviluppo della Willett in Europa era stato affidato allesperienza e alle capacità dei dirigenti tedeschi, ma la crescita del business è stata così vivace da suggerire un decentramento delle attività. Anche guardando alle soluzioni adottate da aziende affini, il board ha perciò redistribuito le responsabilità in modo da valorizzare appieno le competenze maturate in ambito locale. Inoltre sono stati razionalizzati i flussi logistici (dal magazzino inglese alle attuali venti basi dislocate nei vari paesi), in modo da evitare inutili moltiplicazioni degli stock e accelerare le consegne. Le quattro subregioni sono state infatti definite anche considerando la geografia dei magazzini, individuando una nuova location - in Germania - per lunità centrale che servirà i quattro magazzini subregionali, gestiti da altrettante filiali leader a cui verrà affidato anche il compito di collaudare le macchine in arrivo e di gestire la contabilità relativa a spedizioni e fatturazione. I benefici si misureranno in termini di abbattimento dei tempi di consegna (contenuti entro le 48 ore) e dei costi (è previsto un risparmio stimato fra il 5 e il 10%), a tutto vantaggio dellend user». La regionalizzazione ha tenuto conto anche delle affinità culturali, linguistiche e burocratico-fiscali, in modo da agevolare da tutti i punti di vista i rapporti con il mercato. Il coordinamento delle politiche e delle procedure, e la gestione dei clienti multinazionali, saranno ovviamente assicurati dal management centrale e dai key account responsabili delle singole linee di prodotto a livello europeo (codificatori ink jet, stampanti, materiali di consumo, ecc.). «A queste figure, in particolare - sottolinea Benedetti - spetta anche il compito di stabilire accordi e procedure con il management dei grandi gruppi clienti, per trasferire poi le linee guida al personale che opera nelle singole regioni, garantendo ovunque un servizio efficace e coerente». LItalia capofila del Mediterraneo Willett ridisegna così la geografia dEuropa, accorpando fra loro - sotto lombrello della casamadre britannica - Francia, Belgio e Olanda, già contigue geograficamente e linguisticamente; le regioni scandinave (Svezia, Norvegia, Finlandia e Danimarca); Germania, Svizzera e Austria (a cui verosimilmente andrà aggiungendosi la parte dellEst Europa non direttamente governata dalla filiale russa), e assegnando allItalia la responsabilità dello sviluppo del Mediterraneo, con Spagna e Portogallo. «Il passaggio dal lay-out attuale alla nuova organizzazione avverrà in due fasi - afferma Benedetti. Per quanto riguarda le consegne, i primi passaggi di macchine nella nostra area - già assemblate presso lunità produttiva - avverranno dal magazzino centrale a quello italiano, dove verranno effettuati il collaudo e il successivo invio al paese da cui proviene lordine (per esempio alla Spagna). In una seconda fase, invece, la spedizione al cliente sarà effettuata direttamente dallItalia, evitando il passaggio dalla filiale spagnola. Lo stesso dicasi per la fatturazione, che inizialmente avverrà in Spagna e in futuro in Italia (ovviamente seguendo i criteri spagnoli), per tutte le merci da consegnare nei paesi dellarea mediterranea. La filiale spagnola, a cui verrà inviato il documento via modem, continuerà comunque a curare lamministrazione generale». Una volta a regime questo primo livello istituzionale e organizzativo, ipotizza quindi il manager italiano, sarà possibile immaginare ulteriori sviluppi. Per esempio riguardo la rete dei distributori che potrebbero trovare nelle varie sub-regioni un prezioso supporto formativo, di assistenza tecnica e simili, aggregando di fatto altre nazioni alle quattro subregioni. La responsabilità del coordinamento del South Europe è stata affidata a Willett SpA per la grande capacità di sviluppo mostrata nel tempo. La chiusura dellanno fiscale (a marzo, Ndr ) presenta un incremento di fatturato intorno al 12-13%, per un valore assoluto di circa 21 miliardi di lire, con un buon tasso di redditività e un installato - per considerare solo i codificatori - vicino al considerevole traguardo delle 700 macchine nellanno. Le risorse per farlo Per garantire continuità di crescita anche a livello subregionale, la struttura italiana verrà potenziata, sia a livello commerciale che amministrativo «prestando la massima attenzione a valorizzare le professionalità». Ma gli investimenti più rilevanti riguardano la rete di PC, il cui ruolo, nel nuovo contesto, assume unimportanza vitale. «La gestione regionale dei flussi di prodotto e della relativa fatturazione - spiega Benedetti - si basa sullimplementazione di un nuovo sistema informatico, per la cui messa a punto è stato stanziato un budget miliardario». Loccasione per avviare questa fase del progetto è stata ladeguamento allanno 2000, che ha portato al rinnovo dellhardware e del software e allapertura di una LAN dedicata al gruppo. «Si tratta di un lavoro che proseguirà per qualche anno, e che comporta limplementazione di un unico sistema operativo, in modo da consentire a tutte le filiali di parlare lo stesso linguaggio informatico, utilizzando programmi uguali, tradotti nelle varie lingue». Ma se la prima risorsa di unimpresa sono i clienti e la seconda il personale e i mezzi di produzione, la terza e basilare restano i prodotti. «La riorganizzazione del gruppo non ha rallentato lo sprint dellarea Ricerca e Sviluppo, su cui continuiamo a investire massicciamente denaro e intelligenze», sottolinea Benedetti. Fra gli ultimi risultati spiccano il codificatore ink jet 470 («lunico sul mercato certificato IP 66, resistente ai getti dacqua ad alta pressione»), e i nuovi modelli delle serie 430 e 460, ora disponibili in versione MK3, con una nuova testa di stampa interamente dacciaio e un dispositivo di recupero dei vapori di solvente che garantisce leliminazione di emissioni in atmosfera (e lottimizzazione dei consumi). Sempre in materia di ink jet, che continua a rappresentare la quota preponderante delle tecnologie di codifica Willett, si sta inoltre sviluppando la codifica diretta sullimballo, anche grazie al salto di qualità nelle prestazioni delle macchine a macrocaratteri, oggi in grado di riprodurre senza problemi anche i codici a barre. «Contemporaneamente - afferma Benedetti - abbiamo abbandonato lo sviluppo in casa dei laser, per avviare una partnership con la tedesca Sator, superspecializzata in laser per la codifica, con una gamma di macchine che copre tutte le applicazioni. In questo modo, siamo in grado di competere sulle diverse fasce di mercato con prodotti sviluppati ad hoc». Importanti, infine, gli sviluppi in materia di print-apply, improntati al concetto di prestazione in tempo reale e, soprattutto, di interfacciabilità con le altre macchine del finelinea. Dotate di PLC, le nuove macchine non sono più elementi isolati, «ma soluzioni raziocinanti, che si inseriscono attivamente negli vari contesti». | | 4 good reasons [regions] for competing Willett splits its European organisation into four sub-regions, each with its own centralised depot to guarantee a 48-hour delivery service and closer contacts with customers. And it invests billions in software for... Willett confirms its objectives - to optimise its organisation in order to guarantee customers the very best service - and reviews its tactics. The original single European region, headed by Germany, has been enriched with four sub-areas with their own centres and depots, where sales and service personnel can guarantee closer contacts with customers and max speed in delivery. This marking multinational has thus revised its original organisation project, spurred on by lively developments in its business and by the need to slim down its logistics and bureaucracy. Once all the tools have been put in place, the four sub-regions (Nordic, Central, Mediterranean and the British Isles), will be capable of guaranteeing 48-hour delivery of machinery and expendable materials, and invoicing all sales to customers within the same area directly from the leader branch. A model of flexibility The model thats inspired the Management at Willett is stamped with the sacred principle of flexibility. «To begin with - explains the managing director of the Italian branch, Enzo Benedetti - Willetts development in Europe was entrusted to the experience and capacity of the German directors, but the growth in the business has been so lively that its become necessary to decentralise the activities. Also, after looking at the solutions adopted by similar businesses, the Board decided to redistribute the responsibilities in order to make the most of the expertise gained in local markets. Furthermore, the logistic flows have been rationalised (from the British depot to the now twenty bases scattered throughout Europe), to avoid pointless multiplication of stock and to speed up deliveries. Indeed, the four sub-regions have been decided upon bearing in mind the geography of the depots, identifying a new location - in Germany - for the central unit that will serve the four sub-regional depots, managed by as many leader branches entrusted with the task of testing the machines on arrival and managing the accounts for shipments and invoicing. The benefits will be felt in terms of shorter delivery times (within 48 hours) and lower costs (we expect to see a saving of between 5 and 10%), all to the advantage of the end user». This process of regionalising has also taken into account the cultural, linguistic and bureaucratic-legal affinities, with the aim of making market relations easier from all points of view. The coordination of the policies and procedures, and the management of multinational customers, will obviously be guaranteed by the central management and by the key account managers for each product line on a European level (ink jet coders, printers, expendable materials, etc.). «These figures, especially, - stresses Benedetti - are also responsible for making agreements and establishing procedures with the management of our large group customers, and then passing on guidelines to our personnel in each region, thus guaranteeing an effective and coherent service everywhere». Italy heads the Mediterranean Willett has thus redrawn the map of Europe, by grouping together - under the umbrella of the British parent company - France, Belgium and Holland, already sharing frontiers and language affinities; the Scandinavian countries (Sweden, Norway, Finland and Denmark); Germany, Switzerland and Austria (very likely to be joined by that part of the East Europe not directly controlled by the Russian branch), and entrusting Italy with the responsibility for developing the Mediterranean, with Spain and Portugal. «The passage from the current lay-out to the new organisation will take place in two stages - says Benedetti. With regard to deliveries, the first movements of machines in our area - already assembled c/o the production unit - will be from the central depot to that in Italy, where the machines will be tested before being sent to the country where theyve been ordered (e.g., to Spain). At a later date, the machines will be sent directly to customers from Italy, thus cutting out the step involving the Spanish branch. The same will also apply to invoicing, initially in Spain and in the future in Italy (obviously following Spanish criteria), for all goods to be delivered to countries in the Mediterranean area. The Spanish branch, which will receive a copy of the document via modem, will continue to look after the general administration». Once this first institutional and organisational level is up and running, foresees the Italian manager, it will be possible to imagine further developments. For example, the network of distributors who may find invaluable training support, technical assistance and such like in the various sub-regions, by bringing other nations into the four sub-regions. The responsibility for coordinating South Europe has been given to Willett SpA due to its great ability in growth over the years. In fact, at the end of the last financial year (ed.: March) there was a rise in turnover of about 12-13%, for an absolute value of roughly 21 billion Lira, with a good rate of profitability and the number of installed machines - if one considers just the coders - nigh on the considerable figure of 700 machines a year. The resources to do this To guarantee continual growth, also at a sub-regional level, the Italian structure will be boosted on both a commercial and administrative level «paying max attention to valorising professionalism». But the most significant investments concern the PC network, whose role in this new context takes on a vital importance. «The regional management of product flows and the consequent invoicing - explains Benedetti - is based on the implementation of a new computerised system, with a budget running into billions». The occasion for introducing this stage of the project was the need to prepare for the year 2000, which led to the renewal of the hardware and software and the opening of a dedicated group LAN. «This work will continue for several years, and involves the implementation of a single operating system to allow all branches to speak the same computer language, using the same programs, translating into the various languages». But, if the first resource of such an enterprise is its customers, the second must be its personnel and production means, while the third and fundamental resource continues to be the products. «The reorganisation of the Group hasnt slowed down the sprint in the area of Research & Development, where we continue to invest substantial sums and intelligence», points out Benedetti. Recent results include the 470 ink jet coder («the only one on the marketplace with IP 66 certification, resistant to high pressure jets of water») and the new models in the 430 and 460 series, now also available in a MK3 version, with a new 100% stainless steel print head and a special solvent-vapour recovery device that guarantees the elimination of emissions into the atmosphere (and thus optimises consumption levels). Staying in the area of ink jet, which continues to represent the major part of Willett coding technologies, efforts are currently being made to develop coding directly onto the packaging, thanks also to a leap in quality in the performance of macrocharacter machines, today capable of reproducing even barcodes without problem. «At the same time - says Benedetti - weve abandoned the in house development of lasers, preferring instead to enter into a partnership with Sator of Germany, super-specialised in lasers for coding, with a range of machines covering all applications. This way, we can compete in the different markets with products developed ad hoc». Finally, important developments are being made in the matter of print-apply, stamped with the concept of real time performance and, especially, suitability for interfacing with other end-line machines. Equipped with PLC, these new machines are no longer isolated elements, «but smart solutions, that take an active role in the various contexts». |
